Stop Using The Same Cold Email For Every ICP (Use This Clay Table Instead)

I’ve built a Clay workflow that solves this problem beautifully. At the core of it is an ICP reference table that contains about 17 different ideal customer profiles, plus an “other” category as a fallback for companies that don’t fit neatly into any predefined bucket.

For each ICP in this table, I’ve mapped out:

  • Pain points – What keeps them up at night
  • Benefits – What they actually care about achieving
  • Solution – How we solve their specific problems
  • Outcome – What success looks like for them
  • Keywords – Industry-specific language they use

How The Workflow Actually Works

Here’s the flow: First, in our companies table, we take each company’s description and use AI to categorize them into one of our predefined ICPs. This ICP name gets attached to the company record.

Then we find people at those companies. We qualify them based on job titles, verify they’re at qualified companies, and make sure we have valid email addresses. These qualified leads go into an enrichments table.

Now here’s where the magic happens. When it’s time to personalize the messaging, we look up the ICP reference table based on each company’s assigned ICP. This feeds the AI rich context about:

  • The specific pain points this type of company deals with
  • The benefits that matter most to them
  • How our solution addresses their unique needs
  • The outcomes they’re trying to achieve
  • Industry-specific keywords to sound like we actually understand their business

The AI then generates highly personalized email copy based on both the company’s unique description and the pain points, benefits, and outcomes associated with their ICP category. It’s like having a sales rep who’s an expert in every industry you sell to, working 24/7.

Taking It Even Further

Want to level this up? Create another reference table for different job titles. Because here’s the reality: a CTO cares about completely different things than a CFO, even at the same company.

The CTO wants to know about technical scalability, integration capabilities, and developer experience. The CFO wants ROI, cost savings, and financial predictability. By having a job title reference table, you can layer on another dimension of personalization.

Imagine combining company ICP personalization with job title personalization. Now you’re speaking directly to a CTO at a mid-market SaaS company about their specific technical scaling challenges, using language they actually use. That’s when reply rates start to skyrocket.

Most people using tools like Clay, Instantly, or SmartLead are still doing basic personalization. They might pull in a company name or a recent funding round. But they’re missing the deeper layer of truly understanding what different types of prospects actually care about.

This reference table approach bridges that gap. You do the strategic thinking once—mapping out your ICPs, their pain points, and what resonates with them. Then the AI handles the execution at scale, generating personalized messaging that actually sounds like you understand each prospect’s world.

Implementation Tips

If you’re thinking about implementing this in your workflow, here are a few tips:

Start with your top 5-7 ICPs. Don’t try to map out 20 different profiles right away. Focus on the customer types that drive the most revenue.

Be specific with pain points. Generic statements like “wants to save money” won’t cut it. Get granular about the actual problems they face daily.

Test your categorization. Make sure the AI is actually sorting companies into the right ICP buckets. Spot check the first 50-100 to ensure accuracy.

Refine your keywords. The language you use matters. If you’re targeting healthcare companies, you better sound like you understand healthcare, not like a generic software salesperson.
